I led a volunteer team setting up an event. One group was repeatedly late finishing its section, and my first assumption was that it needed more people. I asked the group to walk me through the work and found they were waiting for a shared tool that another group kept. We changed the sequence so the tool moved between groups at agreed times and named one person to manage the handoff. The next setup finished without the same waiting period. I thanked the team for explaining the problem and recorded the change. I learned that coaching starts with understanding the work, not announcing a solution before checking the cause.
